The Assessment Tool That Almost Only Worked for People Already Using Claude

How a single question about distribution flipped an entire product's architecture.


The Automated CMO needed a free assessment tool: five quick questions about someone's role, the tools they already use, and their biggest marketing bottleneck, returning a custom AI module suited to their answers. Simple enough as a concept. The architecture question underneath it was the part that actually mattered.

My instinct was to build it as a Claude Skill first. That's where the rest of the ecosystem already lived, so it felt like the natural home for a new piece of it.

Then one question stopped that instinct in its tracks: what if the lead doesn't even have a Claude account?

That's not a hypothetical edge case. A Skill only reaches people who are already inside Claude. Most marketers and most agency teams, the actual audience this assessment was built for, aren't there yet. Building it as a Skill first would have meant building a front door that only a fraction of the intended visitors could walk through.

That single question flipped the entire architecture. The web tool became the real front door instead of an afterthought: a plain URL, five questions, zero setup required, zero account needed to get a result. Anyone could land on it and use it immediately, regardless of what AI tools they already had access to. The Skill didn't disappear. It stayed as a secondary path, there for the Claude-native crowd who wanted it inside their existing workflow, but no longer the primary way anyone reached the tool.

Before building inside any single ecosystem: who can't reach this if they don't already have an account there? Distribution decides who actually benefits from what you build.

The web version, plain and simple as it is, was the version that actually reached the audience the tool was built for.
